Mine would be tracking expected replacement timelines on major systems from day one, roof, water heater, HVAC, appliances. On my first couple properties I didn't write down install dates or expected lifespan anywhere, so everything felt like a surprise even when it really wasn't, the roof didn't fail out of nowhere, I just never wrote down that it was 22 years old.

Once I started logging install dates and rough useful life per asset, it turned into something I could actually plan a monthly reserve around instead of reacting every time something broke. Wish I'd started that on property one instead of property four.

So glad you posted this! For me, it was having a standardized process for maintenance requests. Early on, everything came in through random texts and calls, and it was easy to lose track of what had been completed or what was still pending. I keep seeing the same thing happen over and over. A property manager calls the same contractor for years because they're fast and know the properties. It feels efficient. Then, when someone finally collects bids on a roof replacement, we find an almost 20% spread! Same scope. Same materials. Same quality. That money had been quietly leaking out of the budget for years because no one ever stopped to check. Not because that PM is lazy, but because loyalty is a one way street with the vendor.

The system I'd recommend to any PM or landlord is simple: run every major project through a blind, transparent, and standardized bidding process.
