What’s One Renovation That Looked Simple… But Turned Into a Nightmare?

One thing I’ve learned around real estate and construction is that some of the biggest headaches start as projects that look incredibly simple on paper. A cosmetic update turns into a structural issue, a quick flooring swap reveals a slab problem, or a “light rehab” suddenly involves permits and systems you didn’t expect to touch.

I’m curious to hear from the community — what’s one renovation or repair that looked straightforward at first but ended up being far more complicated, expensive, or time-consuming than you anticipated?

Was it something hidden behind the walls? A permitting issue? A structural surprise? Or maybe just a contractor scope that got out of hand?

The goal here isn’t to vent (although those stories are welcome), but to collect real lessons from projects that didn’t go as planned so newer and experienced investors alike can learn what red flags to watch for before starting a deal.

So many years ago, 2019 to be exact I had looked at a property two duplex's on the same parcel for a individual and they were ROUGH, now background I'm a licensed GC now a licensed home inspector and a real estate agent. Then I was just a GC I looked at the project before to give them a SOW and a bid I advised them to NOT buy the property as its repairs exceeded 200k across all the units, the real estate agent disagreed and continued to pump up the buyer "was a 500k deal" the realtor wanted the Commision so bad he advised my client there would be ways we could save him money and it wouldn't be that bad. I kept advising the client the 100 year old properties would be a onion and a very bad investment. Well he believed the realtor and the projects ended up being a 246k renovation. This was the clients 15th deal with this realtor and 4th with me as a GC. They went bust and never bought another property "due to overruns on that project and time delays me versus realtor"  they sold that one a few years later and lost 125k overall on it. Sometimes a good team needs to all be in agreeance. Just because someone did you right in the past don't blindly trust people on every deal. Please do your due diligence and vet everything. Some agents get blinded by the money and trust given to them. I've seen variances from GCs ,agents ,lenders and inspectors all sell people down the river.  this case was really the plumbing subflooring structure and AC ducting and roofing the roof had 3 layers ac was all crumbling flex duct and the plumbing was galvanized and corroded cast iron.
