At What Point Does a BRRRR Become a Construction Management Business?

A BRRRR sounds like an investing strategy until you’re coordinating trades, chasing materials, reviewing change orders, checking unfinished work, and trying to keep the timeline alive.

At that point, it feels like a lot of the return comes from managing the rehab well—not just buying the property right. For those who’ve scaled BRRRRs, what did you systemize first: the scope, contractor communication, payment draws, or quality control? And what part still refuses to become predictable?

It becomes a construction management business the second you own more than one at a time. One at a time you can wing it. Two overlapping and you're a project manager whether you meant to be or not.

What I systemized, in order:

Scope first, and it's not close. A detailed written scope of work is the foundation everything else sits on. Vague scope is where change orders, disputes, and timeline slip all come from. Nail down exactly what's being done, what materials, what grade, before anyone swings a hammer, and half the chaos disappears. Most people skip this and pay for it the whole project.

Payment draws second. Money tied to completed and inspected milestones, never ahead of the work. This is your only real leverage. Once you've paid past the work done, you've lost control of the timeline and the contractor knows it. Draw schedule in writing, in the contract.

Communication third. One channel, regular check-ins, everything in writing. Not because people are dishonest, but because "I thought you meant" is where the money leaks. A quick documented weekly beats a pile of texts you can't reconstruct later.

Quality control last, because honestly once scope and draws are tight, QC mostly takes care of itself. You inspect before each draw releases, so the money enforces the quality.

What refuses to become predictable: what's behind the walls, and the human factor. You can systemize your process to death and still open a wall to rot, or have a reliable contractor's crew fall apart mid-job. Best you can do is reserve for the first with contingency and hedge the second by never being one contractor deep. Those two never fully tame.

The mindset shift you're circling is real: past one deal, "buy right" stops being enough. Execution is a skill you build on purpose, and the returns follow the operator who systemized it, not the one still winging every rehab.

@Ali Kalaei - Finalizing the scope with a general contractor is most important to the BRRRRs that I've done. Having the right contractor can certainly make or break a project. I'll always pay 10-15% more for an efficient, high quality contractor. Good Luck!
