The 4-Part Leak: Where Is Your Real Estate Business Actually Losing Deals?

Most agents think they have a "leads" problem. They don't they have a pipeline problem, and it's usually leaking at one specific stage, not everywhere at once.

There are four stages every deal moves through: someone finds you, you figure out if they're serious, you stay in their face until they act, and if you're smart you stay in touch after closing too. Run through these honestly and see where your leak actually is.

Stage 1 — Getting Found

How does a new lead actually reach you right now? Referral, Instagram DM, a listing site, a landing page, walk-in? If you had to guess what percentage comes from each source, could you? Or is it just "however it happens"?

Stage 2 — Sorting the Serious From the Curious

When a new lead comes in, how do you tell a ready buyer from someone just browsing? Do you have a set of questions you always ask, or does it depend on your mood that day and how the conversation goes? How much time do you spend on leads that turn out to be nowhere near ready?

Stage 3 — Staying On Them

After the first conversation, what happens if they go quiet? Do you have a set follow-up rhythm, or does it depend on whether you remember? Be honest about the last lead you completely lost track of.

Stage 4 — After the Close

Once a deal closes, does anything happen next? A check-in, a referral ask, a "thinking of anyone looking to buy or sell"? Or does the relationship end the moment the commission clears?

Most agents can name their weak stage the second they read this it's usually obvious once it's broken out like this. The stage you hesitated longest on is the one costing you the most, and it's rarely the one you assumed going in.

I’d add one more leak: the handoff between the stages.

A business can be decent at lead generation, qualification, follow-up, and post-close individually and still lose deals because the context doesn’t survive when the lead moves from one stage to the next.

That’s how we look at this inside ChefreyOS. The question isn’t just “Did we follow up?” It’s: What did we learn, what changed, what was promised, who owns the next move, and when does it become actionable again?

A lead who says “not until my lease ends in eight months” isn’t a bad lead. They’re only a lost lead if eight months passes and nobody remembers why they mattered.

Same after closing. The transaction ending shouldn’t reset the relationship to zero.

So I’d probably frame it as:

Acquisition → Qualification → Continuity → Close → Relationship

And the real killer is loss of state anywhere between those steps.
